How We Engineered a 25% Drop in Monthly Subscription Churn and a 11% Increase in LTV for a Supplement Brand
How a 7-day onboarding sequence and a day 8 upsell cut monthly churn from 28% to 21% and lifted 30-day LTV by 11.3%.
We recently helped a supplement brand fix a brutal cohort problem: 82% of their subscribers were trapped on a 1-month rolling plan. A longer, 3-month option existed on the product page, but it had a miserable 6% natural take rate.
Every new customer entered the ecosystem with 0 psychological investment to stay past day 30. Monthly subscription churn was 28%.
In the supplement space, the month 0 drop-off is where most brands lose their shirt. If you can engineer a bridge past that first 90 day window, retention curves flatten and customers become genuinely profitable.
We built a system around that single insight.
Step 1: Re-architecting the first 7 days
We completely redesigned the first week post-purchase.
Most agencies blast beautiful, overly designed image-based templates that look pretty but land straight in the promotions tab. We did the opposite.
Immediately after ordering, subscribers received a plain text email from the founder. It looked like a personal message and addressed the exact doubts every new buyer has before their box arrives. It also invited them to take a short survey about their main goals with the product.
Across the next seven days, we ran a gamified experience using emails and Typeform surveys. We educated them on the important of consistency, how to use the product to get the most out of it and busted some common industry myths.
Throughout the whole experience, we also promoted a free gift on their next recurring subscription order, which boosted perceived value and gave them another compelling reason to stay subscribed.
The goal was to drive product adoption before the first rebill. Every step teased a mystery reward for completing the sequence. That open loop kept completion rates massive.
Step 2: The Day 8 Graduation Upsell
On day eight, once a subscriber finished the sequence, they received a graduation email and SMS. The mystery reward was revealed.
Right at that exact moment of peak engagement and a sense of achievement, we dropped the upsell to the 3-month plan with a limited time discount.
After that, we reinforced the commitment. Billing reminders were reframed from passive, negative alerts like "your card will be charged" to benefit driven updates like "your next freebie ships in 3 days".
The 90-Day Cohort Results
After 90 days, we compared the numbers:
- ✅ 30 day LTV $56 → $63 (+11.3%)
- ✅ 90 day LTV $61 → $68 (+10.7%)
- ✅ 3-month plan take rate: 6% → 11%
- ✅ 30-day repurchase rate: 12% → 16%
- ✅ Monthly churn: 28% → 21%
Build the foundation, then upsell
The graduation upsell on day eight was the single highest converting moment in the entire sequence. Not because of the discount, but because of the exact window when it landed. The customer had just finished the onboarding.
They were highly engaged, they had invested seven days into the brand experience and they were in a positive emotional state. That is a fundamentally different context than an upsell campaign blasted on day fifteen after there was 0 onboarding done.
But here's the most interesting part: even the subscribers who did not take the 3-month upsell ended up staying subscribed to their monthly plan for significantly longer.
Because we engineered that first week to focus on gamification and product adoption, these customers crossed the first 30 days in a completely positive mindset.
Completing the onboarding sequence gave them a genuine sense of achievement. They actually built the habit of using the supplement, which completely altered their downstream retention behavior.
