Will this actually increase LTV or just mean sending more emails?

If you are just sending more emails, you are not doing retention. Why the 30-day repurchase rate is your #1 profit multiplier.

That is the question I wish more founders would ask before greenlighting another pretty email campaign.

I have audited dozens of CPG brands’ retention systems so far and I keep encountering the exact same problem.

These brands typically send only one or two automated emails in their post-purchase flow. They usually send a “founder thank you” email followed by a single blast offering 15% or 20% off.

There is 0 product onboarding. There is no focus on product adoption or habit-forming content. There is 0 surveys to collect valuable zero-party data. They have no value providing or nurturing flows for their product subscribers who are essentially their most valuable cohort. I have never understood why brands don’t focus on that.

To make matters worse, after those initial two automated emails, they usually just resort to blasting weekly campaigns to those customers. These are regular campaigns sent to the entire engaged segment of people regardless of their status.

They blast the same content to everyone, including their product subscribers, with CTAs to buy more products with no regard for the fact that they are already subscribed.

If you are just sending more emails, you are not doing retention. You decorating your email revenue dashboard.

Retention is not about volume. It is not about how many times you can show up in an inbox before the user hits the unsubscribe button.

It is about relevance, timing and value.

Email is just a tiny part of the retention puzzle

First, we need to be clear about the role of email in your ecosystem.

Email marketing is a tool to influence retention, but it is a very tiny part of the overall retention picture. If your foundation is weak, no amount of email optimization will save your business.

Before you worry about your next campaign, recognize that true retention depends on fundamental business pillars:

  • Quality of your traffic: If you are bringing in low intent window shoppers, email cannot turn them into loyal customers.
  • Your frontend offer: The way you acquire a customer sets the stage for whether they will ever come back.
  • Unit economics: If your margins are too thin to support a proper customer experience, you cannot build a sustainable retention loop.

The 30-Day Repurchase Rate: Your #1 Profit Multiplier

Thomas Lalas wrote a book called “Retention Economics”, where he explained a concept that is super important for every CPG brand out there - The 30-Day Repurchase Rate.

Thomas explained that if you want to dominate, scale fast, and maximize profit, you must fix the 30-Day Repurchase Rate.

Unlike other growth tactics that fizzle out, the results of a strong 30-Day Repurchase Rate compound, building on themselves month after month.

The main narrative is that the entire battle for retention is won or lost in the first 30 days, especially the first 14. If you get these 30 days right, your retention curve looks like a rocket ship.

A mere 15 percentage point improvement in your 30-Day Repurchase Rate can result in significantly higher profit over two years, while simultaneously shortening your payback period.

First to second purchase rate chart: decrease the gap between 30 days and 60 days as much as possible

The Three Phases of 30D Optimization

To fix this, you must engineer a system of micro-levers across three phases:

  • Phase 1: Pre-Delivery: Do not go silent. Use this "New Buyer’s Limbo" to send founder-led, text-based emails that kill the five unspoken objections (Is this right for me? Is it worth it? Are claims believable? Can I trust you? What are my options?). Use this time to collect Zero-Party Data at the peak of their excitement.
  • Phase 2: Post-Delivery: Close the "Adoption Gap." If a buyer doesn’t use the product, they won't feel the benefits, and they will churn. Use bite-sized content to drive quick wins and reinforce value. Send a founder check-in survey 7–10 days post-delivery to discover cross-sell opportunities and identify potential loyalists.
  • Phase 3: Repurchase: Stop hoping they forget to cancel. Send replenishment notifications before billing reminders, and reframe billing reminders as "value gains" (e.g., announcing a surprise freebie in the next box) rather than "money loss".

The bottom line

We do not just blast more emails. We craft touchpoints that matter. We create emails people actually want to open, click and act on.

  • More emails equals more unsubscribes if done wrong.
  • Better and more strategically sent emails equals higher retention, repeat rate and margin.

That is the game we play. That is the game every CPG brand should play.
